Don’t write it. Wing it. Do it from the heart.
As for what to touch on, that depends on you, your friend, your life experiences and his relationship to his new wife. You’re the best man, so you know better than we do.
But a written speech will seem cold, and impersonal.

well first of all i think that you should start off by congratulating the, of course,. Then you should express on how good of a man the groom is and that you know they’ll be with eachother for a while. You should also include a funny/embarassing memory and a time when he really helped you out. Be cool about it, funny, nice, a friend, and sympathetic.

talk about the groom and how lucky he is to be marrying such an amazing woman, say things that you remember avout the groom, or something,
get funny again( talk about how his life is over, how he’s never going to see the light of day ever again, etc.

Don’t try to be funny or cute. Just be sincere. Don’t be worried if it a short speech.
Tell how long you have know the groom (and bride if that applies)
How happy they seem together.
How lucky the groom is to have found her.
How beautiful the bride is.
End with wishing them many happy and wonderful years together.
Practice your speech. Our BM was so nervous no one could hear him.
Don’t put in personal info or jokes. Save that for the bachelor party.
